Why do diesel technicians leave fleets that pay well?
Because the shop floor is dirty, the tooling is outdated, and nobody asks their opinion. A recent survey of fleet diesel technicians reveals a loyalty gap driven by workplace culture, not compensation alone. Technicians who don't feel respected or see a path forward leave for competitors, and they tell other mechanics to stay away.
The findings point to operational failures that small fleets can fix without adding headcount or raising wages across the board. Clean bays, functional equipment, and open communication cost less than the churn of replacing a skilled tech every 18 months.
What technicians want versus what they get

Training and career paths matter
Technicians want to grow their skills and advance their careers. Companies that invest in ongoing training and clear advancement pathways demonstrate long-term commitment to their workforce. When a fleet pays for ASE certifications, sends techs to OEM training, or creates a lead-tech role with a raise attached, retention improves.
The inverse is also true. A technician who sees no path beyond hourly wrench work will leave for a dealership or a larger fleet that offers one. Small fleets can compete by formalizing what is often informal: if your best tech already mentors the newer hires, make it official and pay them for it. If someone wants to specialize in electrical or emissions systems, fund the training and adjust their responsibilities.
Communication and leadership
Creating an environment where technicians feel heard can significantly impact engagement and satisfaction. Open-door policies, regular feedback opportunities, and involving technicians in decision-making processes all contribute to a stronger workplace culture. When a shop manager asks for input before buying a new diagnostic tool or changing the PM schedule, the technician knows their expertise is valued.
Leadership plays a pivotal role. Managers must actively show respect, recognize contributions, and foster a sense of inclusion. When technicians feel valued, they are more likely to stay and, more importantly, advocate for the organization within their professional networks. Word of mouth in the diesel tech community is powerful. A fleet known for treating its mechanics well will pull applicants without posting a job ad. A fleet known for the opposite will struggle to fill openings even at above-market wages.
Why this matters for small fleets
In today's market, skilled diesel technicians have no shortage of job options. Fleets that want to stand out must go beyond offering competitive pay. They need to build a culture that prioritizes respect, growth, and support. For a small fleet, this is not about matching the benefits package of a national carrier. It is about fixing the controllable failures: the broken tooling, the lack of feedback, the sense that the shop is an afterthought.
Solving the retention challenge is not just about reducing turnover. It is about creating stability, improving performance, and gaining a meaningful edge in a competitive industry. A fleet that keeps its best techs for five years instead of two will run cleaner equipment, suffer fewer roadside breakdowns, and spend less time managing the chaos of constant hiring. By aligning workplace realities with technician expectations, fleets can transform a persistent problem into a lasting advantage.
